
Every 3PL sales pitch sounds identical. They show you a glossy slide deck, walk you through a perfectly clean warehouse facility, and promise that their proprietary software integrates seamlessly with your tech stack. They tell you they can handle your holiday rushes, customize your kitting, and save you money on shipping.
Then you sign the contract, send your inventory, and reality hits. Orders go out late, customer service goes radio silent, and your dashboard is riddled with inventory errors.
If you want to protect your brand, you have to look past the pitch. Here are five direct, uncompromising questions you need to ask a 3PL before putting your inventory on their trucks.
1. "What is your actual error rate, and what happens when you miss it?"
Every salesperson will tell you their fulfillment accuracy is "nearly perfect" or "99%." Don't accept generalizations. Ask to see their actual historical operational data from Peak Season (Q4).
More importantly, ask about accountability. If they mispack an order or ship a package past their SLA (Service Level Agreement), do they credit you for the fulfillment fee and cover the return shipping? If there is no financial penalty for their mistakes, they have zero incentive to fix them.
2. "Can I talk directly to the floor manager handling my account?"
During a sales cycle, you deal with smooth, charismatic account executives. But once you're onboarded, those people disappear. You need to know who is actually running the floor where your products live.
If a critical inventory discrepancy happens at 4:30 PM on a Friday, you don't want to submit a ticket to a generic support portal and wait 48 hours for a response. You need a direct line to someone inside the physical building who can walk over to your racking and count the boxes.
3. "How do you handle unexpected volume spikes without breaking?"
It’s easy to fulfill 500 orders a week when business is steady. But what happens when an influencer tags your product, or you launch a massive Black Friday campaign and order volume jumps 10x overnight?
Ask them exactly how they scale up their labor. Do they hire unverified temp workers who don't know your SKUs, or do they have flexible, cross-trained internal teams? If your orders sit in a backlog for a week because they are understaffed, your brand's reputation takes the hit.
4. "Is your software natively built, or are you piecing together legacy systems?"
A lot of 3PLs claim to have "advanced technology stacks." In reality, many are using clunky, decade-old software held together by custom webhooks and digital duct tape.
You need real-time, bidirectional inventory syncing across all your sales channels (Shopify, Amazon, TikTok Shop, etc.). If their system updates inventory numbers only once a day, you run a massive risk of overselling stock you don't actually have.
5. "Show me your itemized fee schedule for a single order return."
Salespeople love talking about outbound shipping costs, but they often gloss over reverse logistics. Returns are a major profit killer for e-commerce brands.
Force them to break down the exact cost of a return: Is there a processing fee? A restocking fee? A disposal fee? Knowing these numbers upfront keeps you from getting blindsided by your first monthly invoice.
Look at the Operations, Not the Slides
A great 3PL won't be defensive when you ask these questions. They will welcome them because high-performing operators have the systems, data, and confidence to back up their claims. If a provider gives you vague answers or tries to steer you back to their slide deck, take your inventory somewhere else.
